Add sshp agent skill and read-only MCP server

The skill teaches agents to run fleet checks with sshp: read-only first, dry run before writes, BatchMode and timeouts, per-host exit codes. The stdio MCP server wraps the installed sshp binary with a host allowlist and a read-only command policy that only the config can lift.

# sshp-ai

Let AI coding agents check a whole fleet of servers in one call, safely.

sshp-ai wraps [sshp](https://github.com/bahamas10/sshp) by Dave Eddy (bahamas10), a fast parallel SSH executor written in C. It adds two things:

- **`skills/sshp/SKILL.md`**: an agent skill that teaches when and how to use sshp: read-only checks first, `-n` dry runs before writes, `BatchMode` and timeouts so nothing hangs, output grouping, and per-host exit codes. It works in the skills folders of Claude Code, Codex, Copilot CLI and Antigravity.
- **`sshp_mcp.py`**: a stdio MCP server (Python 3 stdlib only) with two tools:
  - `sshp_run(command, hosts?, max_jobs?, timeout?, user?, dry_run?)` returns JSON with each host's output and exit code.
  - `sshp_hosts()` lists the allowlisted hosts and whether writes are enabled.

sshp-ai does not include sshp's code. Install sshp yourself.

## Safety model

The operator sets the limits in a config file. The model cannot change them.

- **Host allowlist.** Only hosts in the hosts file can be targeted.
- **Read-only by default.** A command must start with an allowed verb (`uptime`, `df`, `systemctl status`, `journalctl`, `docker ps`, ...) and must not contain shell metacharacters (`; | & > < $ \` ( )`). Write-like forms such as `find -delete`, `systemctl restart` or `date -s` are refused.
- **Writes need `"allow_write": true`** in the config. Only the operator can set it.
- ssh runs with `BatchMode=yes` and `ConnectTimeout=10`, so a prompt fails fast. The whole run has a timeout (default 60 s, max 600 s).

## Install

1. Build and install sshp (see its README). It must be on `PATH`, or set `"sshp"` in the config.
2. Copy the skill into your agent's skills folder:

   ```sh
   for d in ~/.claude/skills ~/.codex/skills ~/.copilot/skills ~/.gemini/skills ~/.gemini/antigravity/skills; do
     mkdir -p "$d" && cp -r skills/sshp "$d/"
   done
   ```

3. Create the hosts file and (optionally) the config:

   ```sh
   mkdir -p ~/.config/sshp-ai
   printf 'web1.example.com\nroot@db1.example.com\n' > ~/.config/sshp-ai/hosts
   ```

   `~/.config/sshp-ai/config.json` (all keys optional):

   ```json
   {
     "hosts_file": "~/.config/sshp-ai/hosts",
     "allow_write": false,
     "sshp": "sshp",
     "ssh_options": ["BatchMode=yes", "ConnectTimeout=10"]
   }
   ```

   Set `SSHP_AI_CONFIG` to use another config path.

4. Register the MCP server, for example in Claude Code:

   ```sh
   claude mcp add -s user sshp -- python3 /path/to/sshp_mcp.py
   ```

   Other clients take the same command (`python3 /path/to/sshp_mcp.py`) in their MCP config.

## Example result

```json
{
 "sshp_exit_code": 1,
 "dry_run": false,
 "hosts": {
  "web1.example.com": {"output": " 10:00:01 up 3 days, load average: 0.10", "exit_code": 0},
  "db1.example.com": {"output": "ssh: connect to host db1.example.com port 22: Connection refused", "exit_code": 255}
 },
 "sshp_stderr": ""
}
```

sshp merges each host's stdout and stderr into one stream, so `output` holds both.

## Tests

```sh
python3 -m unittest -v test_sshp_mcp
```

The policy tests run anywhere. The integration tests need `sshp` on `PATH` and a POSIX system; a mock `ssh` script plays the remote hosts, so no network is used.

## License

MIT, the same license as sshp. sshp is Copyright 2021 Dave Eddy.

name: sshp
description: Run one command on many SSH hosts in parallel with sshp, and read per-host output and exit codes. Use for fleet-wide checks such as "is the service up on every server", "disk space on all hosts", "which hosts run kernel X", or when the user names several hosts or a hosts file. Read-only checks first; dry run before any write.
---

# sshp: parallel SSH for fleet checks

`sshp` (https://github.com/bahamas10/sshp) runs one command on many hosts at once and prefixes each output line with `[host]`. Prefer it over a shell loop of `ssh` calls.

If the `sshp_run` MCP tool is available, use it: it enforces the host allowlist and read-only mode, and returns JSON per host. Otherwise call the `sshp` binary as below.

## Rules

1. **Read-only first.** Start with commands that change nothing: `uptime`, `df -h`, `systemctl is-active X`, `journalctl -u X -n 50`, `cat /etc/os-release`.
2. **Dry run before a write.** Run with `-n` to list what would run. Show the user the host list and command. Get an explicit yes before any command that changes state (restart, install, edit, delete, reboot).
3. **Never let it hang.** Always pass `-o BatchMode=yes -o ConnectTimeout=10`. A password prompt or host-key prompt then fails fast instead of blocking.
4. **Limit concurrency for heavy work.** Default `-m 50`. Use `-m 1` for rolling changes (one host at a time), `-m 5` for anything that loads the hosts.
5. **Read exit codes per host.** Always pass `-e`. sshp prints `[host] exited: N (T ms)`. Report the hosts that failed, not only the overall status. sshp itself exits non-zero if any host failed.
6. **Use a hosts file.** `-f hosts` reads one host per line (`user@host` works). Do not invent hosts; use the ones the user gives or the configured file (`~/.config/sshp-ai/hosts`).

## Commands

```sh
# Check: one line per host, exit codes, no prompts
sshp -e -c off -o BatchMode=yes -o ConnectTimeout=10 -f hosts uptime
# Group output by host (multi-line output stays together)
sshp -g -e -f hosts -- df -h /
# Join mode: group hosts that produced identical output (spot the odd one out)
sshp -j -f hosts -- uname -r
# Dry run: show what would run, start nothing
sshp -n -f hosts -- systemctl restart nginx
# Rolling change after the user said yes: one host at a time, login as root
sshp -m 1 -g -e -l root -f hosts -- systemctl restart nginx
```

Put `--` before the remote command so sshp does not parse its flags. Quote a remote pipeline as one argument: `sshp -f hosts -- 'ps aux | grep nginx'`.

## Exit codes

| sshp exit | Meaning |
|---|---|
| 0 | Every host exited 0 |
| 1 | At least one host exited non-zero (see `[host] exited:` lines) |
| 2 | Bad sshp arguments |
| 4 | Interrupted (SIGINT or SIGTERM) |

Per host, `255` means ssh itself failed (DNS, refused, auth, host key). Any other code is the remote command's own exit code.
